Why 5S Fails After the Third Month — and What to Do Differently

A scenario we see repeatedly on projects: a company launches 5S with great fanfare. In the first month everything gets sorted and cleaned, before-and-after photos go up on the board, and management walks the shop floor with visible satisfaction. In the second month, floor markings are painted and standards get laminated. In the third month, the first audit is skipped because "there is an urgent order". By month four, the workplace looks almost the way it did before the launch — except for a laminated standard on the wall that nobody reads anymore.

If this sounds familiar, you are not the exception. From the projects we take over after a failed first attempt, a fairly precise anatomy of decline can be assembled. The good news: the causes repeat, which means they can be removed.

What the Typical Decline Looks Like, Month by Month

The first month almost always works. Sorting and the big clean-up are visible, measurable and one-off — exactly the kind of work a production plant knows how to organise. Three containers of unneeded items get hauled away, tools nobody knew about are found, and everyone feels the progress.

In the second month, the energy moves to visualisation: floor lines, shadow boards, labels. Still visible work, still a feeling of progress.

The third month is when the essential part should start — sustaining and auditing. But sustaining is invisible, it cannot be photographed for the notice board, and it competes for time with the production schedule. The first skipped audit hurts nobody. The second one, nobody even notices. Six weeks later, the first borrowed item fails to return to the shadow board, and the system starts to fall apart exactly where nobody is checking it.

The Three Real Causes — and Discipline Is Not One of Them

Cause 1: 5S was introduced as housekeeping, not as workplace design. When tool positions are assigned by where free space happens to be, rather than by frequency of use, the operator has to "fight" the system every day. A wrench picked up twenty times per shift belongs within arm's reach, not in a cabinet five metres from the machine. A workplace designed against the real movement of people will never hold — regardless of how many audits you run.

Cause 2: the standard was created by someone other than the people who work with it. A standard drawn up by a process engineer in an office is a foreign document to the operator. When a team designs its own workplace layout and signs off on the standard photo, it defends that standard. The difference in sustainability is fundamental, and we see it on every project.

Cause 3: sustaining has no dedicated time. Five minutes at the end of the shift to return items and ten minutes a week for the supervisor's audit — that is the entire overhead of a working 5S system. If this time is not built into the shift plan, production will consume it. Not out of bad will; simply because produced parts are measured and a tidy workplace is not.

5S does not fail because of people's discipline. It fails because of a workplace that cannot be sustained without daily discipline.

What to Do Differently Starting Next Monday

Start with one workstation, not the whole hall. One model workstation finished completely carries more weight than twenty half-done ones. Other teams come to look at it and ask for the same — cheaper motivation than any campaign.

Assign positions by frequency, not by free space. A simple rule of thumb: what the operator uses every hour belongs within arm's reach; what is used daily, within three steps; what is used weekly can go in a cabinet. Two hours of observing real work tell you more than any layout drawn in an office.

Measure search time. Agree on a simple test: any item in the standard must be found within 30 seconds. Measure the before-and-after if you wish — teams routinely go from several minutes of searching to seconds, and it is precisely this difference that convinces the sceptics.

Cut the audit down to five questions and ten minutes. Long checklists with thirty items are the first thing to die. Five questions the supervisor walks through in ten minutes once a week, directly at the workstation, will survive even peak season. The result belongs on the team board, not in a binder.

Connect 5S to money. Tidiness alone will not convince a plant director. Shorter changeovers thanks to prepared tooling, fewer stoppages caused by a missing gauge, fewer defects from a wrongly picked tool — these are the numbers that keep 5S in the shift plan a year from now.

And finally: management must be visible on the shop floor. If the director visits the model workstation once a quarter, people will draw their own conclusions about 5S's real priority. Ten minutes a week is enough — walk the workstation, ask about the result of the last audit and thank someone for a specific improvement. It costs nothing, and it does more for sustaining the system than any directive.
